Cost per conversation, explained
Support costs are easiest to compare at the unit level: how much does it cost to handle one conversation? For a human, that’s their fully-loaded hourly cost divided by how many conversations they handle per hour — often somewhere around a few dollars each. For an AI agent, it’s mostly the model/API cost plus a slice of running and maintenance, frequently a fraction of a dollar. Multiply each by your monthly volume and the gap becomes a real budget line.
The cost-per-conversation formula
Monthly AI cost = conversations × AI cost per conversation
Monthly human cost = conversations × human cost per conversation
Monthly savings = human cost − AI cost
Cost reduction (%) = savings ÷ human cost × 100
The savings scale directly with volume: the more conversations you handle, the larger the absolute gap between the two approaches.
A worked example
You handle 5,000 conversations a month. Each costs $0.30 by AI and $4 by a human agent.
- AI monthly: 5,000 × $0.30 = $1,500
- Human monthly: 5,000 × $4 = $20,000
- Monthly savings: $20,000 − $1,500 = $18,500
- Cost reduction: $18,500 ÷ $20,000 = 92.5%
Estimating your human cost per conversation
If you don’t know it directly, build it up: take an agent’s fully-loaded cost per hour (salary plus benefits, tools and overhead — often 1.25–1.4× base pay) and divide by the number of conversations they resolve per hour. An agent costing $30/hour who handles about 8 conversations an hour costs roughly $3.75 per conversation. Use a realistic resolution rate, not an optimistic one.
The honest caveat: not everything should be automated
The best real-world setup is usually hybrid, not all-or-nothing. AI handles the high-volume, repetitive questions — the bulk of conversations — instantly and around the clock, while complex, sensitive or high-value cases route to a person.
